@DixonBaxi, London 2025

In 2012 I co-founded a branding/motion studio.

It went to seven figures fast. At its peak we had thirty people on payroll and branded TV stations around the world.
From the outside, that's success.
From the inside, every month started with payroll. And the only way to cover it was to make more.
We were good. That was never the question.
The question was what clients thought they were buying.
They saw makers. So they hired makers. Late, with a brief, and a budget someone else had already set.
I sold the studio. Then I spent twelve years working out how a creative firm gets hired for its thinking.
That's what Upmarket is.

I work one-to-one with the founders of creative firms whose work is better than their budgets.
In eight weeks, we decide what you're known for. Who it matters to. And why they'd pick you without calling three others.

By week four, you'll have:

→ A clear picture of how buyers see you today, and what that's costing you.
→ The buyers you're for, the problem you own, and what you'll say no to.
→ The first version of a position you can say in one line.
(and that's the first half)

Then we put it into words and test it.
One line, one page, and an offer you can explain in a minute.
Into real conversations, proposals and pages. We refine until the market hears what you mean.
‍You finish with a position your team can actually use. Not a strategy deck for the drawer.

Bigger budgets are the mission. Position is the mechanism.

Your work isn't the problem.
Years of showing finished work taught the market one thing: you make stuff.
So they call you when it's time to make stuff.
Your work is good. But behind the scenes?
→ You lose on price to firms you know are worse.
→ You make. Someone else decides.
→ Ask three people what you do. Get three answers. Nobody could name your specialty, not even your team. You send proposals into silence. Then you discount to win, and regret it.

That's the Execution Ceiling.
Better work won't get you through it. A different position will.

I've advised more than a hundred studios, agencies and brands one-on-one.
Hypercube was a tiny studio in the Netherlands when we started.
We didn't change the work. We changed what clients hired them for.
A year later, project budgets were up 3x. And the studio wasn't tiny any more.
That's the kind of shift we're after.

Inside Upmarket, we fix three things

First, your point of view.
What you believe that others won't say out loud.
The reason they remember you.
So you stop sounding like the other firms on the shortlist.
‍
Second, your positioning.
Who you're for. What problem you own. What you refuse.
How you stand out in a crowded market.
No more answering RFPs against clones.

Finally, your offer.
What you actually sell.
Built around the problem, not a list of services.
No more website that reads like a menu.

→ A two-person studio's five-figure pitch became a seven-figure project.
→ Oldspeake set out to sell six-figure websites. Now they do.
→ Soda Films doubled its budgets. During the pandemic.
→ Phoenix Design, repositioned as the guide, went on to win the German Brand Award.

You stop competing on price. You start getting picked.

HOW WE DO IT

→ One-to-one. You work with me, the whole way.
→ The principal is in it throughout. Partners join where their view matters.
→ Remote, or a mix of remote and in-person.
→ My job: dig, challenge, cut. Until the position holds.

I want you to walk into the next pitch and say what you do in one line.
Get the call before the brief is written.
Quote a number without flinching.

Upmarket is for studios and agencies with a team, good work, and budgets that don't match it.

And it's not for anyone who wants a strategy to file away.
You have to make decisions. And say no to things.

So, how do you start?
